Grades Aren't the Whole Story: How Schools Are Measuring What Students Can Actually Do

For generations, the American education system has leaned heavily on a familiar set of signals to determine whether a student is succeeding: GPA, standardized test scores, and class rank. These metrics are tidy, comparable, and deeply embedded in the college admissions process. But a growing coalition of educators, researchers, and school leaders is asking whether they actually tell us what we need to know about a student's readiness for the world beyond the classroom.

The answer, increasingly, appears to be no — or at least, not entirely.

The Limits of the Letter Grade

A grade of "B" in a high school chemistry class communicates relatively little on its own. It might reflect a student who memorized formulas for a test, or one who spent weeks designing and executing a genuine experiment. It does not reveal whether that student can collaborate under pressure, communicate findings to a non-expert audience, or adapt when an initial hypothesis proves incorrect. These are precisely the competencies that employers and college faculty consistently identify as essential — and that traditional grading systems consistently fail to capture.

According to a 2023 survey conducted by the National Association of Colleges and Employers, the top qualities employers seek in new hires include critical thinking, communication, and the ability to work in teams. Notably absent from that list: a high GPA. This disconnect has become a central concern for education reformers and school administrators alike.

What Project-Based Learning Actually Looks Like

Project-based learning, often abbreviated as PBL, is not a new concept, but its implementation has matured considerably over the past decade. Rather than delivering content through lectures and measuring retention through exams, PBL structures learning around extended, real-world challenges. Students might spend several weeks designing a water filtration system for an underserved community, producing a documentary on local environmental policy, or developing a business plan for a hypothetical startup.

The key distinction is that the project is not supplemental — it is the vehicle through which content standards are taught and assessed. A student building that filtration system is learning chemistry, applied mathematics, and technical writing simultaneously. Their understanding is demonstrated not through a multiple-choice test but through the quality of their solution and their ability to defend it.

Schools affiliated with the Buck Institute for Education, now known as PBLWorks, have been among the most rigorous in documenting outcomes. Their research indicates that students engaged in well-designed PBL environments demonstrate deeper conceptual understanding and stronger retention compared to peers in traditional instructional settings.

Portfolios and Competency Frameworks: A Broader Toolkit

Project-based learning frequently works in tandem with portfolio-based assessment, in which students curate collections of their work over time. Rather than a single snapshot — a final exam, a standardized test — a portfolio offers a longitudinal view of growth, struggle, and mastery. Some schools are also adopting competency-based progressions, in which students advance upon demonstrating genuine proficiency in a skill rather than simply logging seat time in a course.

New Hampshire has been a notable pioneer in this space. The state has permitted districts to replace traditional Carnegie Unit credits with competency-based systems, and early data suggests students from these programs are entering college with stronger self-advocacy skills and a clearer understanding of their own learning processes — traits that have measurable effects on first-year retention rates.

Several charter networks in urban districts, including schools in Denver, Chicago, and New York City, have implemented hybrid models that preserve some standardized benchmarks while integrating portfolio defenses and project exhibitions into their formal evaluation structures.

What the College and Career Data Shows

One of the most common concerns raised by parents considering schools that use alternative assessments is whether colleges will accept or understand non-traditional transcripts. It is a legitimate question, and the answer has become considerably more reassuring in recent years.

Over 1,800 colleges and universities in the United States now participate in test-optional or test-free admissions policies. Many of these institutions have simultaneously developed more sophisticated frameworks for evaluating portfolios, letters of recommendation that speak to specific competencies, and student-led interview processes. Admissions officers at several selective institutions have publicly noted that a well-documented portfolio can be more informative than a standardized test score.

On the career side, employers in technology, healthcare, and the creative industries have been particularly receptive to candidates who can demonstrate skills through a body of work rather than credentials alone. The rise of skills-based hiring — in which job descriptions specify competencies rather than degrees — has made portfolio thinking increasingly relevant even at the K–12 level.

The Challenges Schools Must Navigate

Adopting alternative assessment models is not without difficulty. Teachers require substantial professional development to design projects that authentically assess content standards rather than simply keeping students busy. Scoring rubrics must be developed carefully to ensure consistency and fairness across classrooms. And in states with high-stakes accountability systems tied to standardized testing, schools must often satisfy two parallel evaluation frameworks simultaneously — a significant administrative burden.

Equity is another concern that deserves direct attention. Project-based learning, when implemented without adequate resources, can inadvertently favor students who have access to technology, parental support, and extracurricular enrichment. Thoughtful implementation requires schools to build support structures — dedicated class time, access to materials, and teacher coaching — that level the playing field rather than widen it.

A More Complete Picture of Student Achievement

The movement toward project-based learning and competency-based assessment does not represent a rejection of academic rigor. On the contrary, its proponents argue that it demands more of students, not less — requiring them to apply knowledge rather than simply recall it. The difference lies in what we choose to measure and how we communicate those measurements to families, colleges, and the broader community.
